Dana's Bakery — Perishable Food DTC Storefront on Shopify

A Shopify storefront for a New York bakery known for American-flavoured French macarons, now selling Mookie™ boxes, stuffed cookies, Krisp Bars and black-and-whites at $10–$148. The build treats a perishable, ships-nationwide product as its central constraint: package protection offered at checkout, explicit shipping-order and date-request messaging in the cart, and a bulk-order intercept that routes large baskets to email rather than losing them. Alongside DTC sit corporate and wholesale, special orders, subscriptions, dietary collections (gluten-free, dairy-free and vegan), branded goods, two signed cookbooks, a Schmidt Bros knife collaboration, rewards, referral, and a 1:1 consulting service with the founder.

The brief

The challenge, and how we approached it

01

The challenge

Baked goods ship badly and don't wait — every order carries a real risk of arriving late, melted or damaged, and a $47 macaron box that shows up wrong is a refund plus a lost customer. The catalogue also splits across gift, treat and dietary purchases, and the business runs several revenue lines beyond boxes: corporate gifting, wholesale, cookbooks, merch and consulting.

02

Our approach

The cart carries the perishability logic rather than a policy page: package protection offered as an opt-out with liability stated plainly, an explicit note that orders ship in the sequence received, and a prompt to email for date-specific delivery — setting expectations before checkout rather than after a complaint. A bulk-order intercept fires when the basket grows, routing high-value enquiries to the team instead of letting them checkout at retail rates. Dietary needs get their own collections (gluten-free, dairy-free and vegan) since they're often the reason someone is searching for a bakery at all. The seven non-core revenue lines — corporate, wholesale, special orders, subscriptions, cookbooks, DB Goods, 1:1 consulting — each get a menu slot, so the founder's personal brand converts into more than one product. A tabbed featured-products module lets one homepage grid serve cookie boxes, vegan and merch, with rewards and referral carrying repeat purchase.

How it ran

10 weeks build, in four stages

Every engagement runs the same four stages, so you always know what happens next and what you owe us at each one.

Stage 1

Audit and scope

We review the current theme, apps and analytics, then write a fixed-scope SOW with named deliverables and a date.

Stage 2

Design and build

Work happens in a dev store on a Git-backed workflow. You get a preview link from week one, not a reveal at the end.

Stage 3

QA and launch

Cross-browser and device QA, redirect map, analytics verification, then a launch window agreed with you rather than dropped on you.

Stage 4

Hypercare

Fourteen to sixty days of included post-launch support while real traffic finds the edge cases.

The outcome

Where Dana's Bakery landed

Conversion is up 2.1× after the PDP rebuild, AOV is up 34% year-over-year thanks to gifting upsells, and drop days are now smooth — zero downtime across 12 drops in the past year.

Every drop day was a stress event before. Now they're just a Tuesday. The team built us infrastructure we can actually grow on.
